A global retailer of luxury clothes and accessories faced a major challenge in providing training on their SAP® Fashion Management System (FMS) for more than 20,000 employees across 1,500+ locations worldwide. The standard documentation provided by SAP was designed for configuration of the system but was inadequate for end-user training. The documentation didn’t consider the processes or procedures specific to the user, nor did it encompass changes made to the software when customizing it for use.
Achieving alignment
Insight’s Digital Innovation team provided a comprehensive solution through our transformation service capabilities. We began by documenting the organization’s SAP processes from end to end, reviewing existing content and templates, mapping process flows, and holding workshops and ad-hoc meetings with key stakeholders and team members. Flows were then drafted to include everything from the process owner and purpose, to suppliers and inputs, as well as final outputs and metrics.
Throughout the 16-week engagement, our team of experts held routine reviews and walkthroughs to provide stakeholders with an opportunity to make updates and edits to process documentation. We provided a comprehensive deliverable tracker and an ongoing approval process, as well as weekly status reports before submitting completed documentation. Deliverables included:
- A business process workshop
- Integrated process flows and a RACI chart for each flow
- Process flows for each sub process
- Meeting facilitation to gain alignment
- Project leadership and knowledge transfer
Building the strategy
With an implementation approach selected, the company knew alignment on global processes was critical to success. They would need to bring their three unique retail brands under one unified system through SAP S/4HANA® Fashion.
To mitigate risk and accelerate implementation, the client asked Insight to help document its finance and supply chain processes in order to determine a true baseline while interjecting SAP expertise for future workflows. The goal was to build a library of processes that could be referenced throughout the project and used as a starting point for validating the out-of-the-box functionality of S/4HANA to execute key business activities.
Insight’s Digital Innovation team analyzed these processes and prioritized development based on static or dynamic function. We then customized a plan to complete the documentation, which would culminate in a global process roadshow designed to help accelerate the program.
Preparing for migration
To help the client orchestrate process documentation, we provided a dedicated project manager to ensure business priorities were met. This project manager served as the key liaison for those engaged with the project, including executives, business process owners, IT personnel, project team members, third-party system integrators and more.
Through our efforts, we helped the organization initiate a comprehensive process documentation effort that ultimately led to a successful business transformation. We created more than 120 business process documents focused at the transactional level — and while some of these continued to be fine-tuned as the project progressed, the majority were completed within the 16-week timeframe to ensure alignment with the scheduled launch of the SAP S/4HANA implementation.
A successful transformation
The company credits the new process alignment as a key accelerator for the transformation initiative, streamlining the Agile Sprint sessions that ultimately drove the SAP system implementation. Our experts leveraged extensive knowledge and experience with finance and supply chain processes, SAP S/4HANA technology and Model Company services, and process documentation.
Today, the organization continues to reap the benefits of streamlined processes and reduced IT costs by leveraging out-of-the-box SAP solutions rather than customizing the software to fit existing workflows. By providing the knowledge and alignment needed to support a shift in business processes, Insight’s Digital Innovation team helped enable the client’s transformation goals while ensuring a high-quality user experience.
To date, this transformation initiative has received several accolades in the retail industry as a model for successful implementation of SAP S/4HANA for Fashion.
